Pricing Practice Roadmap and Implementation | pricexcel
Pricing Practice Roadmap and Implementation

A working pricing practice. Built with you. Running in weeks, not quarters.

Most companies don't need a pricing hire. They need a practice: AI running the pricing processes, an expert handling the judgment, you making the calls, and a dashboard and cadence that keep all three honest. We design it with you, build it, put it into live use, and stay alongside you for the first ninety days while the habit takes hold.

The Missing Middle

Consultants bring expertise without a system. Software brings tools without expertise.

Most pricing implementations fail for the same reason: they leave you to cover one of the key pieces of success yourself. Consultants require you to figure out the system and process to run their recommendations. Software requires you to become the expert. This program gives you both, making pricing excellence easier than ever to achieve.

The consultant path

Expertise, but no system

Sharp analysis and real experience, delivered as recommendations. But a recommendation isn't a practice. When the engagement ends, the expertise leaves with it, and there's no system behind to keep the work running.

Practice Roadmap and Implementation

Both, made easy

We map every piece of pricing work your business needs, build the roadmap around it, and put each process in the right hands: an AI tool, a pricexcel expert, or your team. Phase by phase it gets built, tested, and put into live use. Then it's yours to run.

The software path

Tools, but no expertise

Powerful analysis with nobody to aim it. Software can run the math, but it can't tell you which analysis matters, when to move, or what the answer means for your business. The tools work. The practice never forms.

The Engagement

The four phases.

Map, plan, build, run. Every phase ends with something real in your hands, and everything built in one phase powers the next.

Phase1

Your Pricing Work, Mapped

Before anything gets designed, we build the full list of pricing work your business needs and wants, whether it happens today or not. Setting list prices. Approving discounts. Reviewing margin. Responding to a competitor. Handling a cost increase. Each one gets written down, sized, and given an honest read on where AI fits, with our team's judgment applied to every call. You don't need a pricing person for this. Most of our clients don't have one, and the gaps we find are usually the point.

Already ran the Pricing Opportunity Report? Your goals, margins, competitive landscape, and constraints are already documented, so this phase starts from that and runs shorter. See the report
Phase2

The Practice Roadmap

Phase one told us what pricing work your business needs. Now we build the roadmap and put an owner on every piece of it: what gets built into an AI tool, what a pricexcel expert handles, and what stays owned by your business. No orphaned processes, no overlap, no ambiguity about who does what. You review the roadmap, push back where it doesn't fit how you run the business, and approve it before anything gets built.

Phase3

Building the Practice

With the roadmap approved, we build. pricexcel creates the AI tools it calls for, built around your pricing needs, your margins, your segments, and your data, not off-the-shelf templates. Every tool is tested before your team touches it. And the build covers all three buckets, not just the AI: we define the working process for what an expert handles and when to pull one in, and for what your team owns and how each handoff works. By the end of this phase, every process in the roadmap has a tool or an owner, ready to run.

Phase4

Implementation

A practice is a habit, not a project. We build your pricing dashboard, install the monthly review around it with a standing agenda, and train your team on the practice and the tools. Then we run the first review with you, using your real numbers, so the habit starts with us in the room instead of on a calendar invite nobody honors. From there, your first ninety days of Pricing on Demand are already running, so the questions that come up in month two have somewhere to go.

You leave this phase withA pricing dashboard, a running practice, a trained team, a first review already run, and ninety days of expert support underway
The review needs numbers to look at. That is why the dashboard is part of this engagement rather than an option on it. It gets built on the stack your business already uses, refreshes from your own systems, and comes with a monthly AI read naming what is working, what needs attention, and the one move worth making.
The Return

We won't quote you an industry percentage.

Every pricing firm has a statistic about what a pricing project returns. We have one too, and it would be worth exactly as much to you as everyone else's, because it isn't drawn from your business. The honest answer is that your number is sitting in your transaction data right now, and there are two ways to get at it.

Find the number first

Pricing Opportunity Report

Twenty-four months of your transaction data, six analyses, one live readout. You get a specific opportunity figure for your business, split into what we found, what's actually addressable, and what's realistic to capture in twelve months. Plus the roadmap to get it. $7,500, ten business days.

Build the machine first

Start with the Implementation

If you already know pricing has no owner at your company, the report can wait. The practice you build here is what surfaces the number month after month, in your own monthly review, using tools built for your business. Many clients start here and run the report later, once the practice is live.

Either path gets you to the same place: a real number from your own data instead of a benchmark from somebody else's. The order depends on whether your bigger problem right now is knowing where the margin is, or having anyone to go get it.

The Operating Model

AI runs the processes. Experts handle the judgment. You make the calls.

Every pricing process in your business ends up with one of three owners. Process work goes to AI, through tools we build for your business. Judgment goes to an expert through Pricing on Demand, included for your first ninety days and month to month after that. The final call stays with you. This engagement decides which is which, then installs all three.

Handled by AI

Price-volume-mix analysis on your actual numbers, so you know what's really driving revenue.
Pocket price and margin leakage attribution, from list price to what you actually keep.
Discount impact and break-even math before any deal gets a yes.
Price change modeling and tracking against plan.

Handled by your expert

Knowing when, and when not, to move on price.
Sequencing changes without triggering churn.
Reading competitive signals correctly.
Pressure-testing every recommendation before it reaches your desk.

Handled by you

The final call. Every price change is your decision, made with better inputs.
Customer relationships and how changes land in the room.
The monthly review: about an hour running the practice you now own.
Your data. It stays in tools under your control.
Included

Your first ninety days of Pricing on Demand.

A practice built and handed over is a practice that drifts. The build closes with a named pricing expert already alongside you: a Slack channel, same-day answers, live sessions on request, and review of the calls your team is making while the habit is still forming. It runs from handoff through day ninety, and continues month to month at $2,500 only if you want it. Nothing auto-renews without your say.

Is It Right for You?

Built for a specific situation.

This isn't the right product for everyone, and we'll tell you that directly. Here's where it fits and where something else is the better start.

✓ A great fit if

Nobody owns pricing at your company today, and you want that fixed without a six-month consulting engagement.
Your team already asks AI about pricing and gets generic answers that change nothing.
You want the setup done with expert judgment attached, not another tool to figure out alone.
You want to know, process by process, what belongs with AI, what belongs with an expert, and what belongs with you.
You already know where your margin is leaking and need the machine to go capture it.

→ Start somewhere else if

You don't yet know where your opportunity sits. The Pricing Opportunity Report finds it in your own data first, from $7,500.
You want the numbers and the monthly rhythm without the full practice build. Add the dashboard to the Pricing Opportunity Report for $11,000.
You want the tools and can run the setup yourself. Pricing Power Tools start at $250 per tool, or $1,000 a month for the whole library at the Pricing Desk.
You want ongoing expert access without the build. Pricing on Demand is the fit at $2,500 a month.
You want your pricing practice run for you, end to end. That's Fractional Pricing Leader, and it usually starts with an engagement like this one.

Questions

What owners ask before they start.

How much of my team's time does this take?

Plan on a working session or two each week, plus light homework like gathering the numbers for your brief. The heavy lifting happens on our side between sessions. Most weeks, the analysis arrives at your session already done and the time together is spent on judgment calls.

Do we need the Pricing Opportunity Report first?

No. They're separate engagements and either can come first. The report tells you what better pricing is worth in your business and hands you a roadmap. This one decides who runs pricing from here and builds the practice to do it. If you've already run the report, phase one starts from what we documented there and moves faster. If you haven't, we gather what we need as part of phase one.

Does this include a pricing dashboard?

Yes, and it isn't optional. A monthly review with nothing to look at becomes a meeting that quietly disappears, so the dashboard is part of the build rather than an upgrade on it. We set pricing goals against your company goals, choose the small set of measures that move them, build it where your business already works, and wire up a monthly AI read that names what's working, what needs attention, and the one move worth making.

Do we need to be technical?

No. If your team can fill out a form and paste text into a chat window, they can run everything we build. There's no code, no API, and no new software to learn.

Where do the AI tools live?

In tools your business controls. Some processes run inside the AI assistant you already use: Gemini, ChatGPT, or Claude. Others get purpose-built tools we create for your specific processes. Either way, there's no code for your team to maintain and no data leaving your control.

Is our pricing data safe?

Everything runs inside tools under your control, and the methodology works with ranges wherever exact figures are sensitive. We'll show you the data settings to check in your AI tool before anything gets pasted anywhere.

What happens when the four phases end?

You own a working practice. The tools are yours, the processes are documented, your team is trained, and the monthly review is on the calendar with the first one already run. Your first ninety days of Pricing on Demand start at handoff, so an expert is still alongside you while the habit forms. At day ninety it continues at $2,500 a month only if you say so. Nothing switches off and nothing bills automatically.

Let's Talk

We respond within one business day. If it's a fit, we'll schedule a 30-minute discovery call. If something else fits better, we'll say so.
